For most real estate development projects, an architect should be involved during predevelopment and feasibility, ideally before a property is acquired unconditionally and before the development program, budget, and financial assumptions become fixed.

That does not necessarily mean hiring an architect for full design services before closing on a property. The appropriate early scope may be limited to zoning research, site analysis, existing-condition review, test-fit studies, preliminary massing, development-capacity analysis, or a feasibility study. The objective at this stage is to determine whether the physical and regulatory realities of the property support the development concept being considered. This timing matters because many decisions that determine a project's architecture are made before conventional schematic design begins.

The purchase price may assume a certain amount of developable floor area. A financial model may depend on a particular unit count. A hotel concept may assume a certain number of keys. An office redevelopment may depend on floor-plate efficiency. A conversion may rely on existing floor-to-floor heights, window locations, structure, or egress conditions. A mixed-use development may need retail, loading, residential circulation, parking, mechanical systems, and several occupancies to coexist on a constrained site. If these assumptions are established without architectural testing, the project may enter design with a financial model that the building cannot physically support.

The American Institute of Architects specifically identifies site evaluation as a pre-design service and recommends involving an architect early because early planning can identify options and help avoid costly missteps. New York City's Department of Buildings similarly advises owners to assess project feasibility and expected outcomes before beginning a project and notes that failing to engage the appropriate registered design professional can lead to omitted requirements, delays, and additional cost.

The useful distinction for a developer is therefore between hiring an architect early enough to test the deal and hiring an architect later to document a deal that has already been defined. The first approach gives architecture a role in feasibility. The second may leave the design team trying to reconcile assumptions that are already difficult to change.

Architecture Begins Affecting the Deal Before Schematic Design

Real estate development is an iterative process involving acquisition, market analysis, financing, zoning, design, approvals, construction, leasing or sales, and long-term operation.

The Urban Land Institute's development literature treats feasibility, planning, financing, design, construction, marketing, and management as interconnected parts of the development process rather than independent activities.

That relationship is important because a development pro forma is only as reliable as the physical assumptions behind it. A spreadsheet can assume 100 apartments. The site may only support 82 apartments once the core, stairs, elevators, corridors, shafts, structural grid, setbacks, mechanical spaces, accessibility requirements, and usable unit dimensions are incorporated.

A pro forma can assume 100,000 square feet of residential area. The zoning analysis may reveal that some of that area cannot be constructed as anticipated, or the physical configuration required to reach it may produce inefficient floor plates.

A commercial conversion can assume that an existing building is large enough for housing. The floor plate may be too deep to create practical residential layouts without introducing courtyards, light wells, or substantial facade interventions.

These are architectural questions with financial consequences. For that reason, the architect's first contribution to a development project is often not designing what the building looks like. It is helping establish what can reasonably be built.

The Best Time to Hire an Architect May Be Before You Buy the Property

For a developer evaluating an acquisition, one of the most valuable opportunities for architectural input occurs during due diligence. ULI identifies site control and feasibility testing among the earliest steps in development. Feasibility analysis helps determine whether a project makes economic sense and what conditions must be satisfied for it to succeed. Architecture is one component of that investigation.

Before acquisition, an architect can help evaluate questions such as:

  • What can zoning permit on the property?

  • What building envelope results from the applicable regulations?

  • How much of the theoretical zoning floor area can realistically be used?

  • What building type fits the site?

  • Where might cores, stairs, elevators, and shafts go?

  • What floor-plate depths are practical?

  • Can the target residential units, hotel rooms, offices, or other program actually fit?

  • How do setbacks affect upper floors?

  • Are there unusual existing conditions?

  • Could landmark, accessibility, egress, or other regulatory conditions materially affect the concept?

  • Does an existing building appear suitable for renovation, expansion, or conversion?

Not every acquisition requires the same level of architectural analysis. A small, straightforward property may only justify a preliminary zoning review and test fit. A complicated Manhattan development site, adaptive-reuse project, assemblage, historic property, or mixed-use development may warrant considerably more investigation.

The level of effort should reflect the amount of capital at risk and the uncertainty surrounding the property. The important point is that the investigation occurs while the developer can still respond to what it reveals.

If a purchase agreement includes a due-diligence period or other contingencies, architectural analysis can help inform the decision before those protections expire. The architect should work alongside the owner's attorney, surveyor, environmental consultants, engineers, broker, financial advisers, and other specialists rather than replacing them. Each discipline is evaluating a different category of risk.

Zoning Capacity and Buildable Capacity Are Not the Same

One of the most common reasons to involve an architect early is to distinguish between what zoning theoretically permits and what the site can practically accommodate. A zoning calculation may establish a maximum amount of floor area. That number does not automatically describe a viable building.

The site may have height and setback requirements, yards, lot-coverage restrictions, street-wall requirements, open-space conditions, parking or loading requirements, special-district provisions, or other regulations that influence the building envelope.

Then the architecture introduces another layer. The building requires structure. It requires stairs and elevators. It requires mechanical, electrical, plumbing, and fire-protection systems. Residential buildings need workable units. Offices need leasable floor plates. Hotels need efficient room and service configurations. Retail needs frontage, access, loading, and back-of-house space.

A developer can therefore control a property with significant zoning floor area while still facing a difficult planning problem. The reverse can also happen. A site initially dismissed as awkward may produce an effective development strategy after massing, circulation, structural, and program studies reveal a configuration that was not obvious from the zoning numbers alone. Early architectural feasibility is valuable because it translates regulation into geometry. Instead of asking only, "How many square feet are permitted?" the team can ask, "What building would have to exist to use those square feet effectively?" That is a much more consequential development question.

A Test Fit Can Expose Problems That a Zoning Study Cannot

A zoning analysis and an architectural test fit answer different questions. Zoning analysis establishes the regulatory framework. A test fit examines whether the proposed use can actually occupy the resulting building.

For residential development, this may involve preliminary unit layouts, circulation, stairs, elevators, shafts, structural assumptions, facade exposure, and daylight relationships.

For office development, the architect may study core placement, tenant depths, subdivision options, structural bays, floor-to-floor height, and workplace configurations.

For hospitality, room modules, housekeeping, service elevators, back-of-house areas, public circulation, and amenity spaces may be tested.

For an existing building, the test fit can become even more important because the architecture has to respond to conditions that are already fixed.

Columns cannot necessarily move. Floor-to-floor heights are predetermined. Existing stairs may be in inconvenient locations. Facade openings may not align with the new program. Mechanical equipment may occupy valuable areas. Structural capacity may limit additions. Existing shafts may be inadequate for the proposed use.

A feasibility plan does not need to resolve every technical question. It should resolve enough of them to determine whether the development assumptions are credible. This is one reason hiring an architect after the pro forma has been fully established can create problems. The architect may discover that the assumed unit count, rentable area, or program only works if fundamental building requirements are ignored.

At that point, the development team is no longer evaluating options freely. It is trying to protect assumptions that may already have influenced acquisition, financing, or investor expectations.

The Architect Should Be Involved Before the Program Becomes Fixed

A development program translates the business concept into physical requirements. For a residential project, the program may define the number and mix of studios, one-bedroom, two-bedroom, and larger units, along with amenities, lobby space, back-of-house areas, and mechanical requirements.

For a hotel, it may establish room count, room types, food and beverage, meeting areas, fitness facilities, back-of-house operations, and service spaces. For mixed-use development, several programs may need to coexist within one building.

The architect can help determine whether those targets reinforce or conflict with the site. Suppose a residential developer wants a large percentage of two-bedroom apartments. The site may have a narrow frontage that makes the preferred unit width difficult to achieve efficiently.

Another project may have excellent corner exposure that supports larger premium units. A setback may create terraces that justify changing the unit mix on upper floors.

A central courtyard may improve daylight but reduce the amount of floor area available at certain levels. These relationships can influence revenue assumptions. The program should therefore develop through feedback between the architect and the financial model rather than moving in only one direction from spreadsheet to building.

The developer establishes the economic objectives. The architect tests their physical implications. The pro forma responds. The design is tested again. This iterative process can continue as more reliable information becomes available.

Existing Buildings Require Architectural Due Diligence Earlier

Early architectural involvement becomes especially important when a project includes an existing building. A vacant site contains uncertainty, but an existing building contains physical constraints that may be difficult to understand from basic property information.

A developer considering renovation, conversion, enlargement, or adaptive reuse may need to understand:

  • structural bay spacing

  • floor-to-floor heights

  • facade conditions

  • window locations

  • stairs and elevators

  • existing occupancy and use

  • egress

  • accessibility

  • mechanical systems

  • plumbing infrastructure

  • roof conditions

  • potential vertical additions

  • historic or landmark restrictions

  • loading and service access

  • and the relationship between existing construction and current requirements.

The building's gross area alone reveals very little about whether it will support another use.

An office-to-residential conversion is a useful example. A large office floor may appear attractive because it contains substantial area, but deep portions of the floor plate may be difficult to organize as conventional apartments with appropriate exterior exposure. Existing core locations can further constrain the plan.

An architect can begin identifying these conflicts before the development team commits to a conversion strategy. Engineering and other specialist investigations may still be necessary. The architect's role is often to connect those findings to the proposed use and determine what they mean spatially. For an acquisition involving an existing building, this architectural interpretation can be as important as understanding the property's total square footage.

Early Design Can Improve the Accuracy of the Pro Forma

Architects do not replace developers, cost consultants, contractors, brokers, appraisers, or financial analysts. But architectural studies can improve the inputs those professionals use.

ULI's development pro forma training explicitly treats predevelopment, entitlements, construction costs, development costs, financing, and feasibility as interacting variables.

The architecture affects many of those variables. A preliminary plan can provide a more credible estimate of unit count. A massing study can help establish floor area by level. A core study can reveal how much area may be consumed by circulation and services. A facade concept can indicate whether the assumed envelope is straightforward or unusually complex. A structural concept can identify long spans or transfers that deserve further engineering and cost investigation. A zoning study can reveal whether discretionary approvals or other entitlement work may be necessary.None of these early studies produces a final construction cost.

They improve the quality of the assumptions that eventually inform one. This distinction matters. Developers do not need perfect information before making every decision. Development inherently involves uncertainty. The objective of predevelopment is to reduce the uncertainties that are most capable of changing the deal. Architectural feasibility is useful when the building itself is one of those uncertainties.

Hiring an Architect After Acquisition Is Not Necessarily Too Late

Many projects begin architectural design after the developer already controls or owns the property. That is entirely normal. The risk depends on what was assumed before the architect became involved.

If the acquisition price was conservative, zoning straightforward, development concept flexible, and property well understood, beginning architecture after acquisition may be reasonable.

If the purchase depended on achieving a very specific amount of floor area, unit count, use, approval, addition, or conversion, the absence of architectural testing creates greater exposure.

This suggests a better way to think about timing. The question is not simply whether the architect is hired before or after acquisition. It is whether architectural questions are being answered before financial decisions become dependent on their answers.

If a project's economics depend on fitting 60 apartments, test whether 60 apartments can reasonably fit before underwriting the deal around that assumption.

If the project depends on adding six floors to an existing building, investigate the zoning, massing, structural, circulation, and code implications before treating the addition as established.

If the development depends on a particular commercial tenant, determine whether the site and building can support that tenant's spatial and operational requirements. The appropriate timing follows the risk.

Waiting Until Permitting Is Usually Too Late for Feasibility Questions

There is a substantial difference between using an architect to establish a development strategy and bringing one into a project primarily to prepare drawings for approval. By the permitting stage, many important decisions should already have been coordinated.

The program is largely established. The core and circulation have been developed. Structural and mechanical strategies are advancing. Accessibility and life-safety requirements have influenced the plan. Consultants are coordinating around the architecture. If fundamental feasibility questions are still unresolved at this stage, changes can propagate through several disciplines.

New York City's Department of Buildings warns owners that beginning project work without an appropriate registered design professional responsible for code, zoning, and regulatory compliance can result in important steps being omitted, contributing to delays and higher costs. The practical lesson extends beyond New York.

Regulatory drawings should document a project that has already undergone substantial feasibility and design investigation. They should not be the first moment when the project discovers what can be built.

The Architect's Scope Can Expand as the Project Becomes More Certain

Hiring an architect early does not require committing to the entire architectural fee before the developer understands whether the project is viable. Architectural services can be structured in phases.

An early engagement might include:

Phase 1: Acquisition or feasibility
Zoning review, site analysis, existing-condition review, development-capacity studies, preliminary massing, or test fits.

Phase 2: Concept and schematic design
Program development, building organization, cores, floor plans, massing, facade direction, consultant coordination, and initial systems integration.

Phase 3: Design development
Further coordination of architecture, structure, mechanical systems, materials, envelope, interiors, accessibility, and building systems.

Phase 4: Construction documents and approvals
Detailed drawings and specifications necessary for permitting, pricing, and construction.

Phase 5: Procurement and construction
Assistance during bidding or contractor selection and architectural services during construction according to the owner-architect agreement.

The exact scope varies substantially by project and contractual arrangement. AIA's description of architectural basic services similarly follows the project from design through construction documents, bidding or negotiation, and construction-phase services, while pre-design and specialized services can be addressed according to project requirements.

For a developer, phased engagement can align professional expenditure with increasing project certainty. Spend enough during acquisition to understand the major architectural risks. Expand the team once the property and development strategy justify deeper design.

Architects Should Not Be the Only Advisers Involved Early

Early architectural involvement is valuable precisely because development feasibility is multidisciplinary. The architect cannot independently verify every condition affecting a property.

A land-use attorney may be needed to interpret complicated entitlement or legal issues. A surveyor establishes boundaries, topography, easements, and other site information. Structural engineers assess existing structures or unusual new structural requirements. Mechanical engineers investigate systems and infrastructure. Environmental consultants evaluate contamination or other environmental conditions. Geotechnical engineers investigate subsurface conditions. Cost consultants or contractors can provide construction-market information. Brokers and market consultants evaluate rents, sales, absorption, tenant demand, or product positioning.

ULI's development guidance reflects this complexity, treating land acquisition, due diligence, land use, environmental conditions, financing, legal agreements, design, and construction as interrelated components of the process.

The architect can play a coordinating role because many of these conditions eventually have spatial consequences. An easement may reduce buildable area. A structural limitation may affect the program. A mechanical requirement may consume a floor or roof area. A zoning interpretation may alter the massing. An accessibility requirement may change circulation. The architect helps translate these findings into a building.

What Developers Should Ask an Architect During Predevelopment

The first conversation with an architect should be specific to the decisions the developer is trying to make. Instead of asking only, "What can we build here?" the owner can provide the assumptions behind the deal.

What use is being considered?

What area or unit count does the pro forma assume?

Is the property already owned, under contract, or still being evaluated?

What is the acquisition timeline?

What zoning assumptions have already been made?

Does the development depend on an entitlement or discretionary approval?

Is there an existing building?

What conditions would cause the developer to abandon or renegotiate the acquisition?

Which assumptions have the greatest financial sensitivity?

This information allows the architect to focus the feasibility scope. A project with straightforward zoning but uncertain floor-plate efficiency may need test fits. Another with complicated zoning may require more regulatory analysis.

An existing building may need field investigation and consultant input. A development with a very narrow financial margin may need several massing and program scenarios so the team can compare alternatives. The scope should be designed around the decision.

Early Architectural Work Should Reduce Uncertainty, Not Pretend to Eliminate It

A feasibility study is not a guarantee that a development will proceed exactly as anticipated. Zoning interpretations can require confirmation. Existing conditions may remain concealed. Agencies may raise issues during review. Construction pricing can change. Financing can change. Market demand can shift. Engineering development may reveal new constraints. The value of early architectural work is not certainty. It is better-informed uncertainty.

A developer who has tested the building envelope, program, circulation, core, unit layouts, existing conditions, and major regulatory assumptions knows considerably more about the project than one relying primarily on lot area and permitted FAR.

That information can influence acquisition price, contingency, consultant scope, financing strategy, schedule assumptions, or the decision to proceed at all.

Sometimes the most valuable result of a feasibility study is confirmation that the original concept works. Sometimes it is a different development strategy. Sometimes it is identifying a condition that requires more investigation. And sometimes it is determining that the proposed project does not justify the risk. All four outcomes can be useful before substantial capital is committed.

The Architect Should Arrive Before the Building Becomes an Assumption

The appropriate moment to hire an architect during real estate development depends on the project, but the underlying principle is consistent: architectural input should arrive before important financial decisions rely on untested physical assumptions.

For many developments, that means involving an architect during predevelopment or acquisition due diligence, then expanding the architectural scope as the project becomes more certain. The value of doing so extends beyond beginning design earlier.

Architecture connects zoning to massing, massing to floor area, floor area to program, program to circulation and structure, and those decisions back to the financial assumptions driving the project. When that feedback begins early, the development team can adjust the deal while alternatives are still available.

When it begins late, the architect may be asked to make a predetermined deal fit a site that was never tested against it.
